1. Name the task Who does it, what arrives, and what counts as a completed result? 2. Set the boundary What may the assistant read, draft or suggest? What may it never send, approve or change? 3. Record source ownership For each source: title, owner, approved date, audience, review date and how to retire it. 4. Check information handling What information enters the service? Which provider terms, access rules and retention settings apply? 5. Define the reviewer Who checks the facts and recipient? Who can pause the pilot? 6. Build awkward examples Include missing information, conflicting documents, out-of-scope requests and untrusted instructions. 7. Define a good answer Required facts, allowed sources, prohibited claims and expected escalation for each example. 8. Measure current work Monthly task volume × average total minutes ÷ 60 = current monthly hours. 9. Measure assisted work Monthly volume × assisted minutes ÷ 60, then add monthly source maintenance and review time. 10. Calculate cost Released hours × your cost assumption, less software and ongoing costs. Keep setup cost separate. Released time is not automatically cash saved. 11. Choose acceptance rules What must pass before continuing? Record serious failures separately from minor edits. 12. Keep a fallback How is the task completed without the assistant? Where are the original sources? 13. Record the decision Continue, narrow or stop. Note scope, dates, version, evidence, limits, owner and next review. Worked example: 120 tasks × 8 minutes = 16 hours. Assisted work: 120 × 5 minutes = 10 hours, plus 2 hours of upkeep = 12 hours. Four hours released. At an invented £22 hourly assumption, less £35 software, that is £53 before setup and other costs. These are illustrative figures, not a client outcome.
